When an LLM builds the shortlist, your content strategy has a new judge.

Half of B2B software buyers now start research inside an AI chatbot, and most technology brands have zero citations to show for it. Here is what changes for demand generation when the shortlist is assembled by a model, not a search results page.

G2's 2026 buyer data puts the share of B2B software buyers who begin research inside an AI chatbot at roughly half, with around three quarters using AI somewhere in the evaluation. Gartner projects a quarter of total search volume shifting to AI interfaces by the end of this year.

Here is the part that should concern technology marketers more: most large language models cite between two and seven domains in a given answer, against ten blue links on a search results page. The consideration set has compressed, and it now forms inside a system that does not run ads and does not care about your domain authority in the way a search engine does.

A meaningful share of B2B technology brands currently receive zero citations across the major assistants. Those brands are not ranking badly. They are absent.

Why strong SEO does not transfer

The instinct is to treat this as an extension of search optimization. It is not, and several published audits have found top-ranking domains that are invisible inside ChatGPT and Perplexity.

Search engines rank pages. Language models synthesize answers and cite the sources that made the synthesis possible. What gets cited tends to be content that states a specific, checkable claim, contains original data, is structured clearly enough to be extracted, and is corroborated across multiple independent sources.

A well-optimized page that restates category consensus in polished prose ranks fine and contributes nothing to an answer. It has no information the model does not already have.

What actually earns a citation

Four content properties correlate with being surfaced.

01

Original data. Proprietary research, benchmark studies, and survey data give a model something it cannot generate. This is the single highest-leverage investment for AI visibility, and it is also the hardest to fake.

02

Specificity over comprehensiveness. A page that answers one narrow question precisely outperforms a 4,000-word guide covering everything adjacent. Consolidating authority onto fewer, stronger pages beats publishing volume.

03

Third-party corroboration. Models weight claims that appear across independent sources: review platforms, analyst mentions, community discussion, trade coverage. Your own site cannot be the only place a claim about you exists.

04

Extractable structure. Clear headings, definitional statements, comparison tables, and explicit criteria are easier to lift into a synthesized answer than narrative marketing copy.

Treat prompts as your new keyword set

The operational shift is from tracking keyword positions to tracking prompt outcomes. Build a list of the twenty to forty prompts a buyer in your category would plausibly issue. Not brand prompts, but evaluation prompts: best tools for a given job, how to choose between two approaches, what to ask a vendor in a category, comparisons against named alternatives.

Run them across the major assistants on a monthly cadence. Record whether you appear, in what position, what is said about you, and which sources the model drew on. That last column is the actionable one, because it tells you exactly which third-party properties are shaping your category's answers.

The gap between where you appear and where your competitors appear is your content roadmap.

The buying-committee consequence

There is a second-order effect worth planning for. Buying committees have grown to a median of around eleven stakeholders, and the junior researchers doing the initial scan are precisely the population most likely to lean on an AI assistant for a starting list.

That means AI visibility does not just influence discovery. It influences which vendors get into the internal document that circulates to the rest of the committee. If you are not in the first synthesized answer, you are not in the shortlist file, and the day-one shortlist effect takes over from there.

Where to start if you are starting from zero

A first ninety days that produces measurable movement looks like this. Each phase builds on the last, and the competitor source list is the thread that runs through all three.

01
Weeks 1 to 3: run the baseline audit

Build the prompt set, run it across three assistants, and record appearance rate, sentiment, and cited sources. Do the same for your three closest competitors. The competitor source list is the most valuable output, a map of the properties currently shaping your category’s answers.

02
Weeks 4 to 8: fix corroboration

Update your review platform profiles, which are cited disproportionately often. Make product documentation public and crawlable, since gated docs cannot be cited. Correct factual errors about your product on third-party properties, because models will repeat them.

03
Weeks 9 to 12: commission original research

A survey of two hundred practitioners in your category, published with methodology, produces a citable data point referenced for years. Slower and more expensive than a blog post, and the only durable moat in a channel where synthesized content has no value.

Re-run the prompt audit at the end of the period. Movement in a quarter is realistic on corroboration items and slower on research-driven citations, which typically take two to three quarters to compound.

The takeaway

AI visibility is not a channel to be added alongside paid and organic. It is a new gatekeeper on the same shortlist that has always decided B2B outcomes, with a different and more demanding set of criteria. The requirement is not more content. It is content that contains information a model cannot synthesize from anything else, corroborated somewhere other than your own domain.
